Every week, another enterprise publishes a 40-page AI governance framework. Committees. Review boards. Approval workflows. Ethics panels.

That's great if you have 5,000 employees and a legal department. If you're running a team of 5 to 50, those frameworks will suffocate you before they protect you.

But ignoring governance entirely isn't an option either. One employee pasting client data into ChatGPT without thinking is all it takes to create a real problem.

Small teams need governance that's lightweight, practical, and doesn't require a full-time compliance officer to maintain. Here's what that actually looks like.

Start With Three Rules, Not Thirty

Most small-team AI policies fail because they try to cover every possible scenario. You don't need that. You need three clear rules everyone can remember:

Rule 1: Never put client data, personal information, or proprietary code into any AI tool without explicit permission.

This is the big one. It covers 90% of the risk scenarios that actually matter. Write it on a sticky note. Put it on every desk.

Rule 2: Always review AI outputs before they go to anyone outside the team.

AI makes things up. It writes confident nonsense. It hallucinates citations. A human review step before anything external-facing catches most problems.

Rule 3: If you're not sure whether something is okay to use AI for — ask first, use it second.

This creates a culture of thoughtfulness without creating a culture of fear. You want people using AI. You just want them using it with awareness.

The "Traffic Light" System

Instead of complex approval matrices, use a simple traffic light:

Green — Use freely, no approval needed:

  • Drafting internal documents
  • Brainstorming and ideation
  • Code assistance (with review)
  • Research and summarization of public information
  • Email drafting

Yellow — Use with caution, mention to your manager:

  • Client-facing content generation
  • Analysis involving business financials
  • Anything touching competitive intelligence
  • Automated workflows that affect customers

Red — Get explicit approval first:

  • Processing personal data or PII
  • Legal document generation
  • Medical, financial, or safety-critical decisions
  • Any use case involving children's data
  • Automated decisions with significant business impact

Print this. Share it. It takes 30 seconds to check and it prevents the situations that actually create liability.

Tool Selection: Less Is More

Enterprise governance involves evaluating dozens of AI tools across security, compliance, and procurement frameworks. Small teams should take the opposite approach.

Pick two AI tools. Standardize on them. Block everything else.

One general-purpose model (Claude or ChatGPT) and one specialized tool for your core work (a code assistant, a design tool, a writing platform). That's it.

Why? Because every additional tool is another attack surface, another terms-of-service agreement to read, another data handling policy to verify. Two tools you understand deeply beats ten tools nobody's vetted.

Data Classification in 15 Minutes

You don't need a formal data classification exercise. You need a shared document with two columns:

Vendor Due Diligence: The 5-Question Version

Before adopting any AI tool, answer five questions:

  1. Where does our data go? (Check: does the provider train on your inputs?)
  2. Can we delete our data? (Check: is there a data deletion process?)
  3. Where is data stored? (Check: does it stay in your jurisdiction?)
  4. Who can access it? (Check: what are the provider's internal access controls?)
  5. What happens if they get breached? (Check: do they have a breach notification policy?)

If the answer to any of these is "I don't know" — don't use that tool until you do.

Review Cadence: Quarterly, Not Constantly

Set a calendar reminder. Once per quarter, spend 30 minutes reviewing:

  • Which AI tools is the team actually using?
  • Have there been any near-misses or concerns?
  • Does the traffic light system need updating?
  • Are there new tools worth evaluating (or old ones worth dropping)?

That's it. Thirty minutes, four times a year. It's enough to stay current without making governance a full-time job.

The Goal Is Enablement, Not Restriction

The best AI governance for small teams does two things: it protects the business from real risks, and it gives everyone confidence to use AI aggressively within safe boundaries.

If your policy makes people afraid to use AI, you've failed. The competitive cost of not using AI is already higher than the risk of using it carelessly.

Build the guardrails. Then step on the gas.
