Q1: Foundation — Prove It Works
MONTHS 1-3
The first quarter is about building credibility through execution. Your goal is not transformation — it is evidence. Evidence that AI works in your organization, with your data, for your people.
Month 1: Complete readiness assessment (Lesson 3). Identify bottleneck dimension. Select one high-impact, low-risk use case. Assign executive sponsor. Begin data audit for the target use case.
Month 2: Build data pipeline for first use case (Lesson 4). Establish one-page governance framework (Lesson 7). Identify 1-2 AI champions per affected department. Make build/buy/partner decision (Lesson 6). Begin pilot development.
Month 3: Launch 90-day pilot with clear success criteria (Lesson 2). Day-45 kill switch evaluation. Measure baseline and early results. Communicate progress organization-wide (Lesson 8). Document lessons learned.
Q1 Exit Criteria: Documented success story with measured ROI. Governance framework in place. Champion network identified. Lessons learned documented. Go/no-go decision for Q2 expansion.
Q2: Expand — Scale What Works
MONTHS 4-6
Take your Q1 success and expand it. Scale the first system. Launch a second, more ambitious initiative. Begin building the organizational muscle that turns AI from a project into a capability.
Month 4: Scale Q1 pilot to additional teams or departments. Formalize vendor relationships with proper contracts (Lesson 6). Begin structured training program for broader organization (Lesson 5). Champions start peer training.
Month 5: Select and launch second AI use case — more ambitious, building on Q1 learnings. Expand data infrastructure to support multiple AI systems. Hire or contract key missing roles (AI PM if not already in place).
Month 6: Mid-year impact review. First quarterly governance audit (Lesson 7). Bias testing for all production systems. Update readiness assessment — has your bottleneck dimension improved? Present cumulative results to leadership.
Q2 Exit Criteria: First AI system scaled and delivering ongoing value. Second pilot underway. Training program active. Governance framework tested through first audit. Data infrastructure supporting multiple systems. Mid-year impact report delivered to leadership.
Q3: Operationalize — Make It Permanent
MONTHS 7-9
Shift from projects to products. AI systems should have dedicated owners, SLAs, monitoring, and continuous improvement cycles. This is the quarter where AI stops being a "special initiative" and becomes how work gets done.
Month 7: Assign dedicated owners to each AI system. Define SLAs. Build MLOps pipeline so new models deploy safely and quickly. Move from centralized AI team toward hub-and-spoke model (Lesson 5).
Month 8: Launch AI impact dashboard for executive reporting (Lesson 9). Second governance audit. Third use case in development. Embedded AI practitioners in business units start operating independently.
Month 9: Comprehensive measurement review — are systems delivering projected value? Kill or iterate underperforming systems. Celebrate wins visibly. AI should feel normal by now. If it still feels "special," diagnose why.
Q3 Exit Criteria: AI systems have SLAs and dedicated owners. MLOps pipeline operational. Executive dashboard live and reviewed monthly. Hub-and-spoke org model functioning. AI feels like a normal part of operations, not a special project.
Q4: Transform — Think Bigger
MONTHS 10-12
With operational AI capability established, Q4 is about strategic evolution. What can you do with AI that your competitors cannot? Where can AI create entirely new revenue streams, products, or experiences?
Month 10: Competitive landscape review — how has the AI landscape changed in 12 months? Evaluate new opportunities. Identify use cases that move you from Optimizer to Differentiator (Lesson 1). Begin planning Year 2.
Month 11: Launch the most ambitious use case yet — one that creates competitive advantage, not just efficiency. Internal AI hackathon or innovation sprint to surface ideas from across the organization.
Month 12: Comprehensive annual impact report: metrics, cultural shift, capabilities built, opportunities ahead. Present to board for Year 2 investment. Update the 12-month roadmap with everything you have learned.
Q4 Exit Criteria: Annual impact report delivered to board. Year 2 roadmap drafted based on real data. At least one Differentiator-level initiative in progress. Organization-wide AI literacy measurably improved. Year 2 budget secured.
